Right Analysis, Wrong Room

By the time he weighed in, the meeting had already ended two minutes earlier — and his message landed in a private channel, not the room.

He'd been on the call for forty minutes, with more context than anyone else there: the longest history with the stakeholder, the clearest read on the technical constraints, the sharpest sense of what had actually gone wrong. He'd said almost nothing out loud. Then, right after the call ended, he sent his manager a message laying out exactly what he thought needed to happen next.

His manager wasn't frustrated with the thinking — the thinking was right. She was frustrated with the timing. That reasoning belonged in the room, while the group could still act on it, not in a private note after the moment had passed. He'd identified a path forward. He just hadn't taken the first step down it in front of the people who needed to hear it.

Plenty of sharp people struggle here simply because they've never built the habit of making their reasoning visible. Knowing something isn't the same as contributing it — private thinking that never becomes a working hypothesis doesn't move the work forward.

Ask

"What's your best current hypothesis?"

Avoid: "What's the answer?" — the first question invites active reasoning under uncertainty. The second implies there's a correct answer just waiting to be retrieved. Strong problem-solvers develop by practicing their thinking out loud repeatedly, not by staying quiet until they're certain.
